He wasn't underperforming. He was running out. You could see it if you looked closer. The quality of his work was still there. But the margin was gone. No buffer. No slack. Every task landed on a foundation that had been load-bearing for too long.

In a startup you expect intensity. The work is hard. The stakes are real. Everyone knows what they signed up for. But there's a version of intensity that builds something. And there's a version that just consumes it.

The difference isn't the hours. It's whether people have clarity, agency, and the feeling that the work is going somewhere. When those things are absent, effort doesn't feel like investment. It feels like debt.

The anxiety isn't weakness. The burnout isn't failure. They're signals from a system that was running without enough of the inputs it needed.

What looks like a personal problem is often a structural one. What feels like fragility is often the cost of sustained clarity deprivation. You can't pour from a team that's been empty for months.

And you can't refill it with a team offsite and a pizza lunch.

Burnout is not a character flaw. It's what happens when the environment asks for more than it ever gives back.
